There are amusing and horrific stories of the trials and tribulations associated with the transfer of technology, and the implementation of new systems and architecture. There are lessons that we can learn from those who have blazed the trails before us, and those who have been burned by the blaze. Get your fingers ready to count the five fundamental considerations for implementing new technology.

What we learned from Oracle

“The original plan was to transition the existing IT infrastructure to Oracle over a period of three months. It is three years later, and we think that we are almost done with our Oracle implementation.” Does this sound familiar? if so, you have plenty of good company. Oracle is a powerful engine. It is high octane, scalable, and has flexible object oriented architecture to allow continuous growth and integration. So, what went wrong?

Quite often, in the eager anticipation to install the latest and greatest engine, the other parts of the car were forgotten or overlooked. Sure you have a powerful new engine, but your steering wheel is gone. It was replaced by a series of point and click drop down boxes to precisely instruct the car to turn at a specific angle. Do you want to make a 30 degree turn, a forty degree turn, or a 90 degree turn, right or left? Simply choose the appropriate item from the drop down menu and you will have the exact turn that you desire. Gone is that old fashioned and inaccurate steering wheel that required manual intervention and guidance to gradually adjust the turn in process, and installed is the precision turning device that is managed by your mouse. The problem is, nobody mentioned that the new steering mechanism was sold separately, and would take another six months to program. Nobody mentioned that everyone responsible for driving the car would have to learn a new steering methodology, lose the ability to make manual adjustments along the way, and need to learn to be more predictive and accurate in the selection of the accurate turn. Adjustments can be made along the way to correct a turn, with more point and click menu selections, if necessary. The extra time, design and development costs, and employee training are sold separately. You see, Oracles sells that powerful engine, not the steering wheel.

Does that sound funny or familiar? If it sounds familiar, then the humor is bitter-sweet. If it sounds ridiculous, then you have not experienced it yet. The steering wheel is only one example. Once the steering mechanism is programmed and put into place, then the other discoveries begin. That powerful engine comes with a speedometer and tachometer, so you can see your performance and the RPM of the engine. Isn’t is exciting to see that you have only partially tapped into the incredible power of this magnificent Oracle engine? Unfortunately, if you rely on other dashboard devices like signals for turns, air conditioning, or a radio, then you have to build these things yourself. After all, the engineers of the engine realize that you turn on different roads than everyone else, you have personal preferences for your climate controls, and you have personal preferences for terrestrial or Sirius satellite radio stations. Therefore, you need to build the point and click objects, menus, and radio buttons to accommodate your personal preferences, and all the possible variations thereof. Someone forgot to mention that all of these functions and amenities need to be custom designed for each driver.

Once the common dashboard and control devices are designed, developed, and implemented, then the next wave of discovery begins. The old buttons, knobs, and dials are gone. Everything has been replaced with the convenient control of a single device, your mouse. That seemed like a wonderful convenience when it was first described to you. All of the controls are at two fingers on one hand. Once you are past the pain of installing all of the other controls at additional cost, it occurs to you that it might be a little complicated to switch between steering the car, sending a command to roll up the windows, turning on the air conditioner, selecting a radio station, and signaling your turn, all at the same time with one device. All of these things require a different set of menus, so you need to choose your work stream very carefully. Otherwise, you may run into the back of a truck while trying to turn off the heater, and turn on Howard Stern. Just then, it begins to rain, and you realize that the windshield wipers have not been coded yet.

Dear Larry Ellison, please forgive me if my sense of irony has inadvertently presented what could be perceived as an unflattering commentary. It is merely intended to make a point about proper planning for transition of technology. After all, you do build a beautiful engine.

So, what should we do?

1) Be Aggressive

It is appropriate to be aggressive when implementing new technology that provides a competitive edge. The competitive edge may be related to overall system performance that empowers employees to become more productive. A competitive edge may be a utility that empowers clients and customers to become more self-sufficient, like installing the ATM machine outside the bank for customer self-sufficient convenience. The competitive advantage may integrate multiple functions, partners, or streams of data that allow for more intelligent decisions or effective business. If the implementation, integration, or transfer to new technology is going to have a substantial and measured competitive advantage, then be aggressive about the pursuit of technology.

2) Be Cautious

If the transfer of technology touches upon the core competency or revenue of your business, then be cautious about making any significant changes. This does not mean that you avoid improving technology. It merely implies that it is appropriate to be more cautious in studying the ramifications and ancillary applications which may be impacted by even a subtle change to the code. There are horror stories from companies that implemented seemingly innocuous changes to billing, and then failed to produce invoices or statements for the clients. During this period of the transfer of technology, revenue was suddenly reduced. The result created financial hardship for the billing company, and for the disgruntled customers who suddenly received several months worth of accumulated billing once the invoicing system issues were resolved. Not only was this an impact on cash flow during the interruption in billing, but it impacted the relationship with the clients as well. Be aggressive about competitive opportunities to grow your profit and performance, but be cautious when it comes to implementing changes that may impact your core business offerings, clients, or billing.

3) Be Quick

Be quick to implement minor changes, and carefully monitor the impact. When it come to performance enhancement, internal suggestions for simplifying routines, or improving the customer experience, do not delay. Design the small changes, test the changes thoroughly, and create a schedule to consistently roll out enhancements. Quite often, the little enhancements have the biggest impact to business performance.

4) Be Slow

When it comes to major changes in the architecture or systems that sustain your business, be slow in implementing change. Frequently, the core architecture and functions of the business are the most efficient and streamlined. The processes that get the most use are the ones that get the most attention, and are often the most highly evolved. Unfortunately, these are also the processes that typically are selected for the first priority when it comes to implementing a transfer in technology. On the contrary, avoid the allure of focusing on familiar ground, and preserve the primary processes until the transition has been tested on some of the more complex, and less often utilized, utilities. By focusing development on the most complex and least used functions, there is tremendous knowledge to be gained by the experience, and the least amount of impact to the business. There are too many horror stories of companies that eagerly transferred the main processes, and then spent months or years working out the bugs that could have been identified by developing a much less needed or impactful part of the process.

5) Be Safe

There is no better time to address the vast array of potential security needs than during the design, development, and implementation of new technology. What personal data to you manage, process, forward, or store? This is not limited to credit card transactions or bank account numbers for wire transfers. Somewhere in the enormous archives of data, you are probably holding precious private information on every one of your own employees. Employee records contain social security numbers, bank accounts for direct deposit, names and addresses, and possibly even reference to medical coverage. Quite often we think about the pipeline to our customers, and forget about the goldmine of private information inside our own facilities. Don’t we owe the same protection to our own employees?

Privacy data can include medical records, financial records, and personal information. Driver’s license numbers, credit card numbers, or even matching email address with telephone numbers, are all potential risk to privacy. The threat is not limited to how people access the information from the outside, or the number of firewalls that you put into place. The threat is also from the inside, and what kind of information is available to employees and associates. How easy it is to look up client records and download the information to a thumb drive? How easy is it to copy the entire company database of customer information, account information, or intellectual property? What would it be worth to a disgruntled employee to take valuable client information to a competitor?

There is no better time than the present to have a security expert evaluate the potential breaches of privacy in your organization. If you have customers, credits cards, customer accounts, client information, intellectual property, financial information, medical information, or employee information stored electronically, accessible on a network, or printed in files, then it is time to consider security.

If you are in the midst of preparing for a technology transformation, design, development, integration, or implementation, then it is the perfect time to review all of the related documents with a security and privacy expert. If you are organizing all of this information, then why not take advantage of your efforts to protect your customers, your employees, and your business? Executives and management are increasingly being held responsible for ignoring or overlooking the potential security breaches in their respective organizations, both from protecting customers from external threats, and for controlling the actions of disgruntled employees. Mitigate risk to the company, and the executives of the company, by taking appropriate and reasonable precautions for expert analysis, controls, and privacy.

Adware is software that displays advertisements. This does not mean that any software that provides advertisements or tracks your on-line activities is adware. Adware has been criticized for occasionally including code that tracks a user’s personal information and passes it on to third parties, without the user’s authorization or knowledge. This practice has been dubbed spyware and has prompted an outcry from computer security and privacy advocates. Adware is software that displays advertising banners, re-directs you to websites, and otherwise conducts advertising on your computer (not to be confused with popup ads, which come from the websites that you visit). Malware is malicious software that is intended to do harm to your computer or software.

Spyware is a way for shareware authors to make money from a product, rather than by selling it to users. While this may be a great concept in theory, the downside is that the advertising companies also install additional tracking software on your system, which is continuously “calling home”, using your Internet connection and reports statistical data to someone else. Spyware is any technology or software residing on your PC that covertly gathers information. In most cases, spyware is installed without the user’s awareness or informed consent. Spyware is usually included as a hidden component in mislabeled “freeware” and shareware programs downloaded from the Internet. Because the spyware companies are aware that users will recognize the malicious nature of the spyware program, they must employ stealthy techniques to conceal the presence of the spyware from the consumer.

Spyware is a bit different from viruses and Trojans in that it does not spread from computer to computer or from file to file. Rather, it is often installed by the user in conjunction with freeware/shareware. It is a particular concern because of its potential use in identity theft and fraud. It is just like weeds in your garden or flower bed. They just appear when you least expect it.

Spyware is a technology problem that requires a technology solution. On the surface, the task of combating spyware seems to be heading in the same direction viruses and SPAM have taken us. It is a technological problem and users need a strong defense to combat it. It is a byproduct of peer-to-peer file-sharing. People are generally unaware of how easily spyware gets into their computers.

I had never given much thought to the likes of satellite internet until recently. For most of my professional life I have been tied to a desk as many of us are, that is until I was promoted to the executive level within my company. Though I knew there would be some travel involved with the position when I interviewed for it, it was revealed to me that I would be on the road eighty percent of the time.

I would be on trains and airplanes the majority of the time preparing for presentations and so I it was advised that I set up some type of commercial satellite so that my time traveling would be productive and well spent. I had two weeks to prepare for my first trip so I spent a number of hours both at home and in the office researching satellite communications.

When I first began my search for a decent satellite internet provider I recalled all of the horror stories I had been told by subscribers of such technology. From complaints of slow connections, to horrible lag and ping rates, these reverberated in my mind as I looked over several of the newer providers. I was surprised at what I found however. Many of the organizations I had looked into provided sections within their websites that showcased just how much the technology had matured and improved over time. Thankfully, this laid many of my fears I had to rest.

No longer was connectivity an issue and gone where the disquieting ping rates. It was connection speeds however that had shown the most growth. Though speeds varied from provider to provider, the majority of transfer rates I saw had been nearly as fast as a home based cable connections and in a few cases just as fast and reliable. Of course websites more often than not throw a pair of rose tinted glasses on their readers so I knew the only way to be sure was to try a couple of providers out at a time. With the go ahead from my superiors at work I proceeded to test the three providers that piqued my interest.

I ran my laptop from my car, home, office, and even a coffee shop. I put my connections to the test by performing such tasks as surfing the net casually, downloading movies and music, and uploading a website or two through an FTP. After almost a week and half of putting these providers through the mill I settled on one. The one provider I settled on outclassed the other two in terms of upload capabilities. In all other areas the three providers where nearly equal but upload speeds where the deciding factor simply because I was going to be doing a lot of communicating with the office servers.

Having been on the road making use of my satellite internet connection, I can tell you that things have gone smoothly. Every single worry and myth about satellite communications I held in the back of my mind has been negated by an outstanding and dependable service provider. If mobile technology continues on the path it’s currently on I have no doubts that eventually all internet connections will be wireless.

Musicians’ Roles: Professional Playing Fundamentals

ALTHOUGH THE MUSIC EACH PLAYER PLAYS contributes to creating the full communication of the tunes, the sound coming from the entire band is more important than what each individual is playing. Because of the composite factor of more than one person contributing to the creation of a whole, a group can only be as strong as its weakest or least aware member. A group of musicians playing together is a creation unto itself.

If you analyze any good performance you’ll see that everything falls into three categories: support, color and main focus. Although any instrument can provide any function at any given time, as well as flow in, around, and out of that function, each instrument has specific functions that need to be present for a good performance. The music supporting the vocals, the music supporting a soloist, or the rhythm section’s tight grooves establishing the mood as a type of solo are some examples. A horn section playing fancy lines in between lyrics is an example of color, which periodically could weave into being the main focus if it becomes predominant. A fancy bass part on a funky tune is an example of a supportive role being a secondary focus while holding down the bottom.

Being a professional greatly entails knowing how to play in order to make the group sound good. Professional players have all encountered the musician who overplays, the drummer who fills at the wrong spot because he is staring at his hi-hat and not paying attention and the musician who doesn’t groove. None of these things work; neither do the people who commit these sins on the stage.

Whether dance music, jazz, classical or folk songs, music is a language that involves communication. As people speak together, musicians need to play together. Music at its best is an art form. Just as a group of people speaking all at once is unintelligible without some kind of order so is a group of musicians playing all at once without some kind of order.

Situations vary between styles of music, what kind of gig it is, and what the purpose of the playing situation is. When you understand the big picture and put aside any personal ego games, you can determine how you should play. If you acquire good musicianship and pay attention to what’s going on it’s very easy, completely obvious and totally fun.

This is a brief write-up of what is expected of everyone to do a good job, not get fired, and make the group sound good. When everyone plays according to the basic roles that are inherent in their instruments, a creative and enjoyable environment is created for all musicians and audience both.

Lead Singers

The lead singer’s role is obviously to be the main focus when singing, and at times dancing. The singer presents the lyrical, melodic and verbal emotional impact of the tune through his or her stage presence, vocal quality, emotional output and general physical appearance. If a singer also plays hand-held percussion, he/she at that point becomes a member of the rhythm section. (Definition is coming up.)

A singer needs to be able to clearly cue the group. Musician lead singers playing hand-held instruments (e.g. guitar, bass) often use the instruments to cue with. Other instrumentalists will commonly use part of an instrument (like drum sticks), a physical expression, hand gesture or a musical cue, depending on the situation. The instrumentless singer standing in front of the band needs to cue in a manner that’s appropriate to the type of music and gig. Rock tunes might need big bold cues, whereas a jazz tune could use a delicate flick of the wrist or a quick glance.

Cues need to happen at the right time or the musicians won’t be able to get it. Generally, if you cue something at the beginning of a phrase or section, or during the final part of a section (two to four bars before the end), it will work. It all depends on the tune. The idea is to ensure the musicians get your cue in time to actually do whatever they need to do to change to the next part. A musician might need time to change an effects setting, turn a page or whatever. Of course part of being able to give good cues is having players who willing to pay attention in the first place, then DO pay attention so they get the cues.

When there is a conductor or musical director they will normally give all the cues whether determined by his or her own choice or by observing what’s going on and acting accordingly. A singer cues the director who cues the musicians. A stage manager gives the go-ahead or a producer says “Take it away,” however it goes.

Rhythm Section Instruments

The main function of the rhythm section is to groove and support whatever the main focus is. Though any instrument can be a soloist in any given situation, rhythm players support what’s going on. The bass player and kick drum need to be coordinated, the keyboards and guitar need to have compatible grooves and all the pieces of the puzzle need to fit. Fills add color and interest to the music and occur between phrases, lead in new sections and punctuate various parts of a tune. The rhythmic pattern of a groove can vary for interest, but how it varies and how often it varies would be determined by the style of music being played. A jazz/funk tune gives the rhythm section more room for playing than a show ballad with the spotlight center stage on the singer. Fills add color and interest as long as they don’t distract from the groove or main focus. The more able a musician is, the better he can groove, fill, and vary rhythms to best fit any given tune or piece of music. Musicianship and experience are where it’s at.

Horns and Strings

Being melodic instruments, horns and strings often solo thereby having main-focus functions. When not soloing or playing the main melody line, these instruments are often used to add color and interest. Sustained background strings, background melody lines and keyboards simulating these, are all color or support elements and are used to enhance the main focus and general listening quality.

It’s all a matter of common sense. A singer needs space for the vocals to be in so don’t fill when the singer is singing unless it’s done tastefully as an uninterfering additional counter melody. A high register bass fill is colorful but if you drop the bottom out when it’s needed the fill will lose its value. If it’s overdone could lose you the gig. That’s the idea - it’s a game to be played.

Instrument Concept

When a keyboard player plays bass or horn parts he needs to be them, play the role of those instruments, and think like those players would. The concept of the instrument needs to be expressed rather than just playing notes that have a similar or identical tonal quality. This is why some guitarists can’t play bass; they’re playing guitar parts on a bass, rather than playing bass within the role and inherent function of that instrument.

Part of being a stable working professional player is fulfilling the role of the instrument you play and playing to make the others sound good.
